    About Forecast.ing

Forecast.ing is an early-stage AI content platform for brand marketing teams, built by two co-founders and pre-revenue at the time of the engagement. It goes to market on a product-led freemium motion around a $10K/year product. One co-founder carried the marketing background; the product itself was built primarily by an engineer without deep SEO or content-marketing context, so the company had strong engineering and a thin layer of category expertise underneath its positioning.

Who we worked with, and the ask

The work was directly with both co-founders. The ask was a scalable strategy for onboarding new customers into their PLG motion, plus outside SEO and content-marketing context for the product itself—what the category actually rewards, how buyers search, and what a content team needs a tool to tell them. It ran as advisory: hands-on use of the product, then specific recommendations on positioning, roadmap, and go-to-market.

    Context & Challenge

Our SEO tool competes with the giants. How do we differentiate?

Do not fight for the ground they already own. Keyword-volume tracking is a decade-old, heavily proprietary product surface at the established SEO platforms, and a pre-revenue team cannot out-build that dataset.

The differentiated ground was one layer up: not how many people search a term, but what a team should publish given signal-based intent and how end users actually ask questions. That is a content marketing product, not a rank tracker, and it competes on judgment rather than index size.

How do we onboard freemium users into a PLG motion at scale?

Freemium activation is a positioning problem before it is a UX one. Until the product can state who it serves and what first value looks like in week one, every onboarding flow is guessing.

Defining the first-value moment forced the harder question underneath it—which buyer the product was actually best for—and that question is what redirected the roadmap.

    Our Solution

    Topical Authority Repositioning

Moved the product story off keyword volume and onto topical authority: telling teams which topics to own, based on signal-based intent and the real questions end users search. That framing sidesteps a head-to-head fight with entrenched keyword-volume platforms and gives the product a defensible category of its own.

It also lands where the market is going. AEO and GEO-driven teams need content that answers user queries directly, and product marketers need organic lift on content assets by audience and pillar page. Topical authority serves both.

PLG Onboarding Strategy for Freemium Activation

A scalable path for new freemium users: the first-value moment, the shortest route to it, the decisions the product should make on the user's behalf, and where a human should step in.

Built for a founder-led team, so it works without a customer success function standing behind it.

    Product Roadmap and Category Feedback

Hands-on use of the product, then direct recommendations on what a content team needs it to do. The build team had the engineering depth but not the category context, so this supplied it: how content marketers plan, what they buy tools for, and where existing tools stop being useful.

The recommendations were specific enough to act on rather than directional.

    Brand Positioning and GTM Strategy

Sharpened who the product serves, what it promises, and how it reaches that buyer—tied back to the freemium motion so positioning, onboarding, and pricing tell one story.

    Engagement Phases

A staged partnership roadmap, built so a pre-revenue team can start where the value is highest and expand as revenue grows.

    1. Phase 1—Onboarding & GTM Foundations

A foundational onboarding playbook to accelerate time-to-value, with GTM advisory supporting activation and adoption.

    2. Phase 2—Product UX & Competitive Landscape

Product UX and competitive landscape tool guidance, grounded in real SEO and content ops experience.

    3. Phase 3—Retained Strategic Support & Enablement

Retainer-based strategic support and client-facing enablement to drive ongoing adoption and renewals, acting as a built-in marketing and success engine.

    4. Flexible options

Hourly billing plus strategic add-ons such as KPI design, Notion playbooks, and a partner/reseller program structure.

    The Results

Strategy: a category pivot the founders acted on

The clearest outcome came from the founders themselves: based on their new release, they are pivoting away from SEO/AEO and toward a general AI platform for brand marketing teams—vector database and RAG done for you.

The roadmap moved with it. Focus shifted to competitive intelligence, emerging trends, audience intent, topic mapping, content briefs, and an always-on learning loop that teaches teams how to approach content marketing rather than just reporting on it.

    Growth: 200% headcount from a two-founder team

Headcount is the honest signal. The company has doubled in size since the engagement, growing from the two co-founders—200% headcount growth for a team that was pre-revenue when the work started.

Teams do not hire against a positioning deck. They hire when the motion starts working.

    Frequently asked questions

How do you differentiate an SEO tool from the established platforms?

Compete on judgment, not index size. The incumbents own keyword volume and rank tracking. The open ground is telling a team which topics to own and why, based on intent signals and how buyers actually ask questions.

What is topical authority, and why does it matter more than keyword volume?

Topical authority is depth and coverage across a subject rather than a rank on one term. Search engines and AI assistants reward sources that answer a cluster of related questions well, so coverage now beats chasing individual high-volume keywords.

How should a pre-revenue team stage a consulting engagement?

Start with the phase that unblocks revenue, and hold the rest. Committing to a long scope before the first phase reports back locks in decisions made with the least information you will ever have.

What belongs in a freemium onboarding strategy?

A defined first-value moment, the shortest path to it, the decisions the product makes for the user, and the point where a human should intervene. Everything past that is documentation.
